The delivery system
Four stages. One visible chain of decisions.
The process is designed to stop strategy, production and measurement becoming separate conversations. Each stage ends with a decision that can be reviewed.
Audit
Establish what is true before choosing the work.
We review the commercial target, site condition, demand, content, campaigns, measurement and delivery constraints. The output is an evidence register, not a list of every possible improvement.
- Input
- Access, current data, business context and existing work.
- Output
- Findings, evidence quality and the questions that still need an answer.
- Decision
- Which constraint is worth addressing first.
Prioritise
Turn the evidence into a sequence the team can actually release.
Potential work is ranked by commercial value, confidence, effort, dependency and time to learn. We name what will not be done yet and why.
- Input
- Evidence register, capacity, approval route and release cycle.
- Output
- Priority order, owners, dependencies and acceptance points.
- Decision
- What enters the first delivery cycle.
Build
Produce, review and release with the measurement ready.
Content, technical changes, campaign assets, pages or workflows move through a visible review path. The release is recorded so later performance can be read against a real change.
- Input
- Approved brief, source material, access and named reviewers.
- Output
- Released work, decision log and measurement checkpoint.
- Decision
- Whether the release is complete enough to test.
Measure
Read the result in context and decide what changes next.
We compare the agreed signals with the baseline and release record. Visibility, behaviour, lead quality, sales progress and external market changes are considered together.
- Input
- Performance data, qualitative feedback and the release history.
- Output
- Learning note, confidence level and next recommendation.
- Decision
- Continue, adjust, expand or stop.
Working rhythm
Meetings exist to make a decision, not to recite a dashboard.
WeeklyDelivery checkBlockers, approvals and release status.
MonthlyEvidence reviewWhat changed, what is uncertain and what should move next.
QuarterlyCommercial resetPriority, scope and measurement aligned to the next business need.
Clear ownership
Three roles keep the process moving.
The same person may hold more than one role. The responsibilities must still be explicit.
Decision owner
Sets the business priority and approves trade-offs.
Delivery owner
Coordinates access, production, review and release.
Evidence owner
Protects definitions, sources and the quality of the conclusion.
